From legacy to leverage: a focused AI strategy for transformation

Enabling insurtech evolution with a strategy for AI-driven transformation
Our client is one of the largest and longest-standing mutual insurance groups in the US, offering comprehensive homeowners, commercial, and rental property insurance.
Navigating modernization while staying true to legacy
Our client’s success has been built on people, relationships, and trust. But as insurtechs disrupt the market and customer expectations evolve, the company faces new pressures to modernize operations and adopt digital tools, without compromising the service and values that define it. From internal workflows to external field operations, they recognized a need to reduce friction, streamline work, and unlock new efficiencies through AI.

Build a focused, grounded strategy for AI adoption
We partnered with executive leadership to develop an AI Strategy that harnesses their competitive strengths. By combining operational deep dives with executive input and industry benchmarks, we identified, prioritized, and designed a focused set of AI initiatives across five core business areas. Each initiative was tailored to be feasible, human-centered, and ready for implementation, supported by a comprehensive AI Playbook, roadmap, and enabler framework.

A targeted AI strategy aligned with corporate goals and values
Our client now has a shared vision, a focused portfolio of AI initiatives, and a clear framework for action. With strong buy-in across departments, the company is positioned to modernize in a way that supports its people, strengthens agent relationships, and sustains long-term profitability.

Our client unlocked a strategic AI roadmap that’s built to scale, grounded in trust.

Our client didn’t want transformation for transformation's sake. They wanted to protect what worked while upgrading how work gets done. This project was about enhancing human judgment, not replacing it.
Our client is one of the oldest mutual insurers in the United States, with nearly two centuries of experience and a reputation for integrity, empathy, and exceptional customer service. Its independent agent network and policyholder relationships have fueled sustained profitability and market leadership.
But with rising customer expectations, intensifying cost pressures, and increased competition from digital-first insurers, the company faced a key inflection point: how to modernize without losing what makes it different.
Internally, workflows were often manual and fragmented. Externally, digital experiences lagged behind newer market entrants. AI offered a potential solution, but needed to be approached with care.
They turned to us to help define a strategic path forward. The challenge was to identify where AI could generate the greatest value, ensure alignment with company culture and goals, and create a roadmap that was ambitious but realistic.
A focused AI strategy grounded in existing strengths
We began by working closely with our client’s Innovation and Business Insights teams to understand the company’s goals, operations, and constraints. Through interviews, documentation review, and multiple workshops, we mapped over 50 AI use cases, scoring and narrowing these down to a final set of 5 high-impact opportunities.
We anchored this work in three strategic goals; ease of business, profitability, and trust, and built a strategy around enhancing, not disrupting, the company’s core strengths: its people, its products, and its service philosophy.

I'm really pleased with where we ended up and feel much better equipped personally to push our AI journey forward.
Director of Innovation
We codified the strategy into a repeatable framework, supported by AI enablers that addressed technology, operations, talent, governance, and organizational mindset. This ensured the strategy was not just visionary, but also ready to be executed with clear roles, recommendations, and decision frameworks.

Roadmap to AI adoption
Through this engagement, the client gained:
↳A strategic portfolio of five AI initiatives across underwriting, claims, customer service, loss control, and knowledge management.
↳A playbook and prioritization framework that aligns each opportunity with business goals, impact, feasibility, and enablers.
↳A clear internal mandate for change, with cross-departmental alignment and buy-in from senior leadership across the organization.

Actionable and comprehensive AI Playbook with roadmap to implementation
Sustaining existing edge
Rather than replacing human expertise, the recommended AI tools help underwriters make faster decisions, claims staff deliver more consistent service, and field reps access better information on the go. This approach keeps their people at the center, using AI to augment judgment, not automate it away.
Creating space for change
Beyond the solutions themselves, the project created space for a new mindset. Leaders across the company now share a common understanding of how AI fits into their work, what’s needed to adopt it responsibly, and how to scale without sacrificing values. This shift toward openness, coordination, and accountability will be essential as the company continues its transformation journey.
Strategic AI opportunities
Each AI opportunity includes a high-level solution concept, an assessment of required capabilities, and a set of next steps to move from idea to pilot to scale. These initiatives were designed to reduce manual work, speed up service, and elevate the human experience across the value chain.
Our client has built its reputation on trust, consistency, and human connection. With a clear AI strategy in place, it’s now ready to modernize in a way that amplifies those strengths. This is evolution with purpose, using technology to support people, not replace them.
